Still, one breakout model doesn’t rewrite the geopolitical structure of technology markets—but it does force a harder question: are we watching the early innings of a repeat?

We Have Seen This Movie Before

There is a parallel universe in tech.

China spins up its own equivalents; often faster, occasionally better. Frequently more integrated, but rarely dominant in the West.

The result is bifurcation. Two ecosystems evolving side by side, loosely coupled, occasionally overlapping, rarely merging.

AI now sits at that same fork in the road.

From Chat to Code to Enterprise

A quiet shift is underway in China’s LLM ecosystem.

GLM, Kimi, MiniMax, and Qwen are no longer centered on consumer chatbot narratives; instead, they are moving toward an enterprise model closer to Anthropic’s path, where code generation is verifiable, integrates directly into high-value workflows, and monetizes more quickly.

This isn’t about vibes, it’s about enterprise ROI.

Yet the domestic enterprise market in China remains difficult, with weaker willingness to pay and opaque procurement cycles. As a result, many Chinese LLM startups are looking overseas for real revenue, where the same structural tension reappears: high technical capability meets low institutional trust.

Developers are fluid. Enterprises are not.

Distillation as a National Strategy

If Silicon Valley builds with abundance, China builds with constraint.

With roughly 1% of the resources of frontier US labs, Chinese teams claim they can reach 85% of frontier intelligence, pushing distillation to the extreme.

This raises an uncomfortable question: can distillation ever truly be blocked?

If Chinese models can deliver 80 to 90 percent of the capability at a fraction of the cost, industry-wide margin compression becomes likely, following a pattern already seen in manufacturing, solar, and consumer electronics.

MiniMax is emblematic of this approach: its M 2.5 model reportedly has 200B total parameters but activates only 10B at inference, explicitly optimizing for agents by balancing speed, cost, and performance.

This is engineering for deployment, not leaderboard glory.

Where the Gap Still Exists

None of this implies parity across the board.

Chinese open-source models still trail Anthropic’s Claude on complex agentic tasks, distilled data often lacks long-tail coverage, and reinforcement learning environments remain less mature.

At the same time, scaling continues to deliver gains. GLM 5 is expected to double parameters, Kimi is doubling dataset size, and there is no clear wall yet, suggesting that the narrative of diminishing returns is not uniform across ecosystems.

Both countries face constraints: China lacks cutting-edge GPUs, while the US faces energy bottlenecks, even as China may have more elastic energy capacity to support hyperscale data centers.

Constraints shape strategy. Scarcity sharpens efficiency.

Industrial Phase, Not Research Phase

AI has entered its industrial phase.

Core know-how is broadly aligned, and the frontier is narrower than it appears. Silicon Valley often invents, while China industrializes, optimizing supply chains, compressing costs, and scaling globally, as seen previously in electric vehicles, smartphones, and 3D printing.

LLMs may follow a similar trajectory.

Today, Chinese models target the lower end of the market; cost-sensitive developers, experimental startups, and emerging economies, but over time they are likely to move upmarket, bringing margin pressure with them.

A Market That Splits in Two

The most likely outcome is bifurcation.

Consumer platforms like ChatGPT and Gemini may remain concentrated in the West, supported by brand, integration, and enterprise trust, while Anthropic’s scale is effectively underwritten by a relatively concentrated set of enterprise workloads.

Developer markets behave differently. Chinese open-source models already have meaningful penetration among individual developers, and code does not ask for a passport—while enterprise procurement, especially in the US, still does.

If a true consumer killer app emerges from a Chinese open model, something with undeniable pul,l the equilibrium could shift, and distribution rather than benchmarks would decide.

Absent that, we are likely to see two parallel stacks: loosely interoperable, but culturally and institutionally distinct.

The Geopolitical Overlay

The AGI race increasingly resembles a geopolitical contest.

The US risks overinvesting inefficiently under the assumption that capital abundance is itself a strategy, while China is pursuing a more constrained but efficient path, extracting more intelligence per unit of compute.

China builds formidable domestic champions. Some are technically superior. Yet structural limits on openness, capital flow, governance transparency, and geopolitical trust constrain Western expansion.

Unless something fundamental changes inside China, which seems unlikely, AI will probably follow the same arc.

Powerful at home. Increasingly capable abroad. Selectively adopted in the West. Rarely dominant.

Two universes. One technology.

We should prepare for margin compression, faster iteration, and relentless efficiency. We should not assume convergence.
